I don`t know what to do..

Alright folks. I have a quandry.
The current 3 bearing engine in the beastie has proved to be a
bit past it's best really. It is difficult to start, but runs ok
when warmed up, at first. After a bit of a run it will chug and
miss and is generally quite rough. It is very gutless (as all
worn 2.25D engines are, no real surprises there) and I can just
about get to 50 mph but only after a long straight bit of road
and it needs a bit of a downhill slope to get it anywhere near
that speed. On top of that the timing is way out (obviously
contributing to the woes mentioned already) and so it smokes
quite a bit too. All this adds up to it not being very nice to
       drive.
I have been mulling over doing something about this for a while.
I have been offered very kindly a five bearing 2.25D and today
I was offered a Disco derived 200 Tdi. I am now therefore even
more unsure what to do and I need opinions from/ people who are
       in the know. The choices:
       1. Keep existing original 3 bearing, but rebuild it. May be a
bit far gone and need lots of money spending for not much
       return.
       2. Take up the kind offer of a decent 5 bearing. Will need to
swap over bits and bats from old engine to make a good complete
       motor.
       3. Take the 200 Tdi. It is being offered free but there is a lot
more work to be done. It needs the cylinder head fettling
(currently awaiting full details of what is needed) and is a
hassle to fit, involves a lot more work and as I have already
been whinging about I don't have a garage anymore to work in.
Can I really do this on a drive only? The engine is also 250 odd
miles away at Gosport and would need collecting. Not too much of
a hassle that but needs to be considered I guess.
I would jump on the 200 but, is it worth it? Will I save money
on running costs really? Is it going to eat gearboxes? I have
heard horror stories in this department and I have also heard
people say it isn't really a worry.
I just don't know what to do!

All this is very subjective: BUT, if you ever drive one with a
tdi in it you will be convince of how worth it it is!
You will use it more because fuel consumption will drop like a
stone and carefully used it won't eat a good gearbox.
I love mine,it's fantastic with 3.54 diffs. 50 mph is an easy
       cruise,60 isn't a rev fest at all, in fact it's a doddle.I dare
not give my opinion on 2.25 diesels,I will leave that to others.
My late mother used to say anything worth having is trouble
sometimes, the work involved in this case is a good case in
       point. :-?

       You could fit the 200 as a DI...thats what I did...very easy
conversion..even uses the std exh with no mods...more in
keeping...loads of power and 35 mpg plus....if you ever want to
you can take it out and fit the std engine as everything remains
       std.
I even managed to keep the batt and oil bath air cleaner more or
       less std postion.
       Nick.

I would also say the 200 without the turbo intercooler etc is a
good choice as it avoids much of the faff. You can always add
the turbo at a later date if you want.
Also depends how fast you want to go an how much originality
means to you, is the landy fairly original or is it a bitsa?

What bits do I need to do that then? Which fanny molds? Standard
2.25d? I could live with that..

Have a look at Glencoyne's web page. Very detailed fitting of
200 as a DI is given on there. Keeping your foot out of the
throttle will help the gearbox issues. I have no issues with a
nicely set up 5 bearing but have good workshop facilities to do
a careful rebuild, and a mate that set up the injectors to
perfection. Smooth, pulls well and little or no smoke.

I've read Glencoynes site five times, can't see any traps. I
think I'll need to get another fanny mold though as mine is an
       early four stud type.
Anyway, I am awaiting a report on this 200, which will be a
couple of weeks. If it's ok then I'll be going that route. If
it's dead then I will go the 5 bearing route provided the offer
       is still there.

The offer isn't going anywhere. It's a firm one. I might even be
in a position to deliver it if I have to go to Cumbria and
collect a 12J, and a rim from one of those dark Lancashire
       towns.

Well, after tickling my bollocks with the possibility of a free
200, the devil has shat on my cornflakes, the engine apparently
       isn't actually available anymore.
So Jim I will gladly take you up on the offer of a 5 bearing. It
wasn't a case of second choice so much as the timing of the
       offer of the 200.
I don't mind collecting if needed, just let me know.

dam was going to say I have room for a 2.25 diesel if it was
       going spare
