Diff flange problems

Put my discovery diffs into the series, but had to remove the
flanges to do a favour for my brother.
Long and short of it is the front one will now not tighten. It
seems as though the flange is going in too deep, so the large
washer just sits on the shaft rather than pushing the flange in
far enough when you tighten. S the nuts tightens, but sits on
the shaft, rather than pushing the flange in far enough.
Have had no problem with rear. Only difference is I replaced the
seal on the rear, not on the front, but this should have no
bearing my problem.
I removed the rear one and it was slightly shorter still than
the front one, unless it was the oil in my eyes or my delirious
mind playing tricks on me, so swapping wouldn't solve the issue.
Spacer is definitely present in both.
Any ideas?

Any ideas? Was there two spacers? Has the bearing slipped or
something? Nothing visible

Is it possible the pinion bearing cage is badly worn or
dammaged and the rollers have fallen out of the bearing, thats
the only idea i can think of? a picture might help it is hard to
visulise exactly what you are talking about?
