Power loss - ? head gasket?

Right chaps - bucketfuls of forum wisdom if you please. Some of
you may have followed the recent Gatescarth Thread, which
culminated me being recovered home after serious loss of power.
Bit of History:- 2.25 N/A Diesel, previously, grey smoke on
startup, bit of black smoke on full throttle but nowt special,
white smoke on engine braking down hill in low box. Otherwise a
plodder, doesn't normally overheat, use much oil or water and
relatively good mileage, especially on a run.
On the motorway yesterday, steady 50, slowly started to lose
power. Hardly noticeable at first, put it down to headwind and
incline, but after a mile or so became more and more noticeable,
and throwing out black smoke much more than usual. Within
another mile I was down to 20 on the flat in third gear, and
beginning to overheat (no more than usual on a steep climb -
didn't boil over) so pulled over where it stalled. Would just
about start but no power. Kev/Alistair were on hand and fired it
up and cracked the injector feeds, with cylinder 3 making no
difference to running, so thought it could be an injector.
This morning tried to start it and it turned over much faster
than usual. Eventually coughed into life but running rough - if
it was a petrol I'd have said firing on 3 or even 2. Rocker
cover off and all rocking, valves valving, clearances seemed OK
(a couple could have done with a bit of nipping up perhaps but
nothing untoward visible). So, I'm less inclined to think
injector failure and more towards head gasket (or worse
:banghead :banghead) So before I start to take the head off
(when it stops pissing down) am I on the right track? Any tips?
what's the best gasket? Paddocks list a Payen set for about �30.
Any good? - don't want a crap one. Planning to take a look
first, in case it's worse than thought. Done a Petrol Gasket a
couple of times but not a diesel. Wisdom welcome. Thanks chaps.

I have a metric 2.25D head here if you need it mate. Dunno if
yours is Imperial or not, but I'm right out of those... It does
sound like it's knocked the gasket out between pots.

All the fixing nuts and bolts would be metric. The headbolts
stayed the same though, whether Imperial or Metric block, no
change on those items. The oil feed pipe is a different thread
on metric ones too. I have to go looking for that possibly.... I
might not have put it back on this donor unit.

Right folks -q uick update. Head off today. Injector 3 was quite
loose in it's socket so I thought that might be the problem,
however, when the head came off....

Gasket blown between 3 and 4. Block looks OK, pistons 3 & 4
black oily coating, 1 & 2 white powdery coating. Bores clean,
slight ridge at top. Any " while you've got the head off, you
might as well...." ideas?
i'm ordering a decent gasket set tomorrow and plan to clean
everything up, hopefully before the pit.

Make sure the lower halves of the combustion chambers (what most
people call hotspots) aren't loose before you put it back
together!

Good point about hotspots. I had one drop and it did untold
damage. Even if they are not loose make sure that they are
within about 0.002" on height so that the gasket pinches them. I
fitted new ones to a head Snailer gave me and then ground it
flat with the hotspots in situ.
