Brake Problems on Series 2a Lightweigh

Hi all,
We are having lots of problems with the brakes on our recently
acquired 2a Lightweight. The brake system looks to be standard.
When first driven two of the brakes locked on and it was
recovered home. A couple of the brake shoes were in poor
condition and same for two of the drums. We have now fitted new
brake shoes and brake drums all round. First try after this and
the brakes worked for a bit and then locked on. It did this a
couple of times. We have had the drums off and the front shoes
have got a little hot (they are mintex ones). We rebleed the
system and had to fit a new rear wheel cylinder due to a
stripped thread. It bled through ok and we had a pedal back.
Next drive the brakes worked fine to start with but then put
foot on pedal and nothing at all. A couple more pumps and the
pedal returned. This would repeat. We have now changed the
master cylinder and rebled the system. The brake pedal will be
nice and solid one instant and then nothing the next. And
locked the brakes on at one point. When there was no pedal the
resorvior level was dropping and if topped up the pedal would
return. I am now very puzzled!
Does anyone have any ideas what to look at next?????

Presume that this is on a non servo system? Worth checking the
pedal height / free play at M/C they can be a bitch to get just
right.
